Four steps: from analysis to service

A rollout has four steps and each one moves the company a level up. Record is the state where what the company knows sits with individual people. Order means the knowledge exists in one valid version and has an owner. Learning is the state where a person reaches the knowledge at the moment they need it. Upkeep means content has an owner, a review date, and somebody watching what it does. Every step is a separate engagement with its own output, and ends at a point where you decide whether to go on.

    Step 1 · Analysis Z1 to Z4the starting level is measured

    We measure how know-how is created and passed on today

    We talk to the owner or director, to HR, to two or three team leads and to a sample of employees. We go through the content you already have: where it sits, how much of it there is, what still holds and who owns it. And we measure the starting numbers, that is how long it takes a new person to become productive, how many people leave a year, and how many hours training one person costs including colleagues' time. Without those you cannot show a year later whether anything changed.

    Step 2 · Design RecordOrder

    Critical know-how comes out of heads and gets a structure

    First we write down what the company would lose if a particular person left, and which procedures only one person knows. Then we go to those people and film, we do not write. On top of that comes the playbook, the document the company runs its content by: naming, content types, the split by teams and roles, who owns what, which version is binding and which is a draft, and when content gets reviewed. We produce one sample lesson so you see the output before fifty of them exist.

    Step 3 · Implementation OrderLearning

    We build the platform, fill it and hand over the controls

    We set up the environment on your subdomain, produce content to the playbook and assemble the learning paths by role. Content can be made in the Content Creator on your side, or filmed by Pixbo production. Before go live we train the people who will carry on, and hand administration over to your side.

    Step 4 · Service LearningUpkeep

    Content stays valid, or it gets retired

    Running the platform, licences and the SLA. Every piece of content has an owner and a review date. Content with neither has no business showing up in search. Once a quarter we go through who saw what, where people dropped off, what nobody opened and what keeps coming back. We compare that with the numbers from the analysis, and out of it comes a list of stale content and a recommendation for the next wave.

Why the steps are not skipped

Now and then somebody wants to jump straight to producing content. What comes out of that is a pile of videos with no structure that nobody opens a year later. And without the analysis nobody can give a fixed price for implementation, because it would be guesswork. So it starts with the analysis, and every step has its own output that stays with you even if you go no further.

Can we skip the analysis if we know what we need?

Then nobody can give you a fixed price for implementation, because nobody knows how much content is to be produced or what for. If you insist, we can film content for you as a standard production job. That is not a rollout, though, so do not expect the same from it.

How long does the whole thing take?

The analysis comes with a fixed price, scope and date, so you know what you get and when. The timing of the later steps follows from the scope the analysis produces. Until we know it, we do not invent numbers.
